How to move your sales forecast out of spreadsheets

Published Last updated

Spreadsheet forecasts drift because they are copies: someone exports the pipeline, edits it by hand, and the CRM moves on without it. A CRM-based forecast reads deals directly from the system of record, so it's always current, and it only works once stages, close dates and amounts are reliable.

Why spreadsheet forecasts break

  • They go stale as soon as the export is taken.
  • Manual edits change the numbers with no record of who changed what.
  • Each manager builds a slightly different version.
  • Nobody can trace a forecast number back to the deals behind it.

What to fix in the CRM first

A forecast is only as good as the pipeline data under it.

  1. Define each opportunity stage with clear exit criteria.
  2. Require an amount and a close date on every open deal.
  3. Add forecast categories (for example Commit, Best case, Pipeline) that reps set and managers review.
  4. Flag stale deals automatically: past close dates, no activity, stuck in a stage.

Three forecasting methods

MethodHow it worksBest for
Weighted pipelineEach deal's amount times the probability of its stageTeams with consistent stage definitions
Forecast categoriesReps commit deals into categories that managers roll upTeams where rep judgment adds context
Historical conversionApplies past stage-to-close rates to current pipelineTeams with a year or more of clean history

Most teams use categories for the call and weighted pipeline as a check.

The numbers to report

  • Pipeline coverage: open pipeline divided by the target for the period.
  • Weighted pipeline.
  • Forecast versus actual, each period.
  • Stage conversion rates and win rate.
  • Deal velocity: how fast deals move through stages.

FAQ

Can we forecast in HubSpot or Salesforce directly?

Yes. Both have native forecasting tools that read from opportunity data.

What is good pipeline coverage?

It depends on your win rate. Coverage should be roughly the inverse of the win rate on that pipeline, so a lower win rate needs more coverage.

How long does it take to move off spreadsheets?

The reporting is quick to build. Cleaning stages, close dates and amounts usually takes longer.
